How do I use AI to simulate stakeholders?

Describe a stakeholder's role, priorities, and style, share what you plan to present, and ask the AI to respond as that person with tough questions and objections. Chapter 6 of the book, The Simulator, covers the method.

Stakeholder simulation means asking the AI to play a specific person, such as your sponsor, a sceptical finance lead, or a frustrated client, so you can rehearse before the real conversation. The book covers it in Chapter 6, The Simulator.

How to run a simulation

  1. Build the persona. Describe the stakeholder's role, what they care about, what worries them, and how they usually communicate. If your Project Brain includes a stakeholder list with priorities, the AI can draw on it.
  2. Share your material. Paste the proposal, slides, or talking points you plan to use.
  3. Set the scene. For example: "You are the CFO in a 15-minute budget review. You're worried about cost overruns. Ask me hard questions one at a time and push back if my answers are vague."
  4. Answer as you would in the room. Let the exchange run for several rounds.
  5. Ask for a debrief. "Step out of the role. Which of my answers were weakest, and what objections didn't I address?"
  6. Revise and repeat. Update your material and run it again, or try a more difficult version of the persona.

Good uses

  • Preparing for board or steering committee presentations
  • Rehearsing a scope-change request or a "no"
  • Practising a difficult conversation with a sponsor or team member
  • Stress-testing a plan by asking several personas to find its weak points

Keep it in perspective

  • It's rehearsal, not prediction. The AI plays a plausible version of the person, not the real one. Use it to find gaps in your thinking, not to forecast what will happen.
  • Describe roles, not gossip. Stick to professional priorities and keep personal or sensitive details out. Check your organisation's policy on sharing stakeholder information. See Is it safe to share project data with AI tools?.
